Pi Mapper

Offerings

Four pieces of work that turn a process into a running, governed AI agent. Each is scoped around one process or one operational function, and delivers something your teams can use as soon as it lands.

Offering 1

AI opportunity and process intelligence discovery

Read access to your core systems and a handful of interviews.

The question every AI programme starts with is "where should we begin?" Most answer it with workshops and opinion. We answer it with the event log.

We extract case-level data from your systems of record, reconstruct the process as it actually runs, and put the variants, rework loops and exceptions next to the volumes and effort behind them. Then we shadow the people doing the work to capture what the log cannot see: the email that unblocks a case, the spreadsheet that holds the real rules, the judgement calls nobody wrote down.

  • Process reconstruction from event data across your core, workflow and communication systems, using ARIS, Celonis or SAP Signavio where you already run one of them, or the raw event logs where you don't
  • Variant, rework and exception analysis with volumes, handling time and cost per variant
  • Shadowing sessions with the operators who handle the hard cases
  • Agent-suitability scoring for each candidate: decision complexity, data availability, error cost, regulatory exposure
  • A ranked opportunity map with a recommended first agent and a realistic estimate of what it would remove
What you get
A ranked opportunity map, a quantified process baseline, and a one-page business case for the first agent. Yours to act on with us or without us.
Offering 2

Process redesign for humans, agents and existing software

Runs from a discovery baseline, ours or yours.

Dropping an agent into an unchanged process gives you an expensive way to do the wrong work faster. Agents change what is worth doing, who should do it, and where the control points belong.

We redraw the process around three kinds of worker. People keep the judgement, the relationships and the accountability. Agents take the reading, reconciling, drafting and routing that fills most of the day. Existing software keeps doing what it does well; we do not replace a working rules engine with a language model.

  • Task-level ownership: every step assigned to a person, an agent or a system, with the reason why
  • Handoffs and escalation paths designed explicitly, including when an agent must stop and ask
  • Control design mapped to your risk framework: four-eyes checks, sampling, audit trail, kill switch
  • Role impact and capability plan for the people whose work changes
  • Build sequence and integration map for your engineering team or vendor
What you get
A target operating model that risk, operations and technology have all signed, with a build sequence your delivery team can start on Monday.
Offering 3

Context collation

The intellectual core of what we do.

An agent is only as good as the context it is given, and in most enterprises that context is scattered across policy documents, procedure manuals, a decade of precedent, three versions of a spreadsheet and the heads of four senior operators. Worse, those sources disagree with each other.

We collect all of it, reconcile the contradictions with the people who own the decisions, and structure the result into a versioned context pack: the rules the agent must follow, the precedents it can learn from, the boundaries it must not cross, and the priorities to apply when rules conflict.

  • Source inventory: policies, procedures, controls, precedent cases, system configuration, tacit knowledge
  • Conflict resolution sessions with decision owners, with every resolution recorded and attributed
  • Structured context pack: rules, resolution priors, exception playbooks, tone and boundary guidance
  • Traceability from every rule in the pack to the source that justifies it
  • Change process so the pack stays current when policy moves
What you get
A governed, versioned, testable context pack that loads directly into your agent framework, plus the ownership model to maintain it.
Offering 4

Go-live assurance

Followed by a light-touch hypercare period.

"It looked fine in testing" is not an answer a risk committee accepts. Go-live assurance replaces it with evidence.

We define what a correct outcome looks like for each decision the agent makes, build an evaluation set from real historical cases including the ugly ones, agree thresholds with risk and compliance, and run the gates. Where the agent falls short we show exactly where, so the fix is targeted rather than a rewrite.

  • Outcome definitions and scoring rubrics agreed with process owners and second line
  • Evaluation set built from real cases, stratified across variants and exceptions, with expert-labelled answers
  • Conformance testing against the redesigned process: does the agent follow the path and stop where it should?
  • Gate thresholds, sign-off pack and controlled release plan (shadow mode, sampling, staged volume)
  • Production monitoring: drift, escalation rate, override rate, and the evidence trail for audit
What you get
A go-live decision your CRO can stand behind, and the monitoring that tells you the moment the answer changes.

Questions we are usually asked

We already have a process mining platform. What do you add?

Platforms show you the process. They do not tell you which parts an agent can safely own, what context that agent needs, or when it is ready for production. We use your platform's output as an input and take it the rest of the way.

We have already chosen an AI vendor or built an agent. Can you still help?

Yes. Context collation and go-live assurance are designed to work with an agent that already exists. Most of the agents we see struggling are technically sound and contextually starved.

Do you build the agent?

We design it, give it the context, and prove it works. Build is done by your engineering team, your vendor, or a delivery partner we bring in. We stay accountable for the outcome either way.

Which processes make good first candidates?

High volume, a clear correct answer most of the time, a bounded set of systems, and exceptions that are painful but not catastrophic. Onboarding checks, document verification, reconciliations, complaints triage, payroll queries and invoice exceptions are typical starting points.

What's the commercial model?

We work as a managed talent partner rather than a series of one-off projects. Our specialists embed with your team for as long as the process needs them, so the same capability that builds the first agent stays available to maintain and extend it as your operations change. Discovery is the natural way to start; we're happy to talk through what ongoing coverage would look like for your team on a call.

Not sure which one you need?

Tell us about the process and we will say plainly which offering fits, or whether it is a candidate at all.
